Decision-cycle tempo
A Socratic walk-through of decision-cycle tempo — reasoned out one step at a time, not lectured.
The question we started with
THE QUESTION #Why can deciding faster than an opponent matter more than deciding better?
Every instinct says the better decision should win. Study the ground more carefully, weigh the options more thoroughly, commit only when the answer is clear — surely that beats a rushed guess. Yet commanders keep reporting the opposite: that an opponent who decided quickly and imperfectly took them apart while their own excellent plan was still being staffed.
That is strange enough to be worth slowing down over. If speed beats quality, why not decide by coin toss? Nobody believes that. So the claim cannot really be "fast beats good". Something more particular must be going on — and to find it, we probably have to stop treating a decision as a single event.
Reasoning it through
REASONING #Try thinking of command not as making decisions but as running a cycle. You look at the situation, you make sense of what you are looking at, you choose, you act — and then the situation has changed, partly because of what you just did, so you look again. John Boyd, the American fighter pilot and theorist who spent the 1970s and 1980s pushing this idea, called those four beats observe, orient, decide, act. The point of naming them was not the list; it was that the list repeats.
Now put two of those cycles side by side, running at different speeds. Ask yourself a specific question: what is the fast side's action doing to the slow side's observation?
This is where it turns. Every time the fast side acts, it invalidates a piece of what the slow side is currently looking at. The slow commander does not merely decide late. He decides against a picture of a situation that has already been replaced — and, crucially, he cannot tell that from the inside. His information looks current. It arrived through the proper channels. It is simply describing a world that stopped existing while he was orienting to it.
Follow that a step further and something worse appears. Repeat the mismatch a few times and the slow side starts producing responses that not only fail but fail confusingly, because they are answers to questions nobody asked. What does that do to the people making them? Boyd's argument — and here he was describing a psychological effect rather than a measurable quantity — was that the accumulating incoherence produces something like paralysis: the sense that reality has become unreadable, which is the actual mechanism by which forces collapse without being destroyed.
So notice what the claim has become. Not "fast beats good", but: a decision's value decays with the age of the picture it was made from. A merely adequate decision made against a live picture can beat an excellent one made against a stale picture, because the excellent one is solving a problem that has expired.
Which tells you where the real leverage sits, and it is not where people usually look. Two of the four beats — observing and acting — are largely bounded by sensors, communications, and physics. The one that varies most between organisations is orienting: turning what you see into what it means. Boyd thought orientation was the whole game, and this is the part most often dropped when the loop is quoted as a slogan about being quick.
One honest flag. The idea is illuminating and widely taught, but it is not a measured law. Boyd's own founding illustration — that the F-86's superior visibility and control response let its pilots transition between manoeuvres faster than the MiG-15 in Korea — is a plausible story that historians still argue about as an explanation of that campaign's results. Treat the loop as a way of seeing, not as an equation.
The analogy
THE ANALOGY #Think of two people trying to walk through the same doorway, one of whom keeps stepping aside to be polite. Each step aside is a perfectly reasonable decision — made a beat late. Because it responds to where the other person was, it puts them right back in the way, and the two shuffle into the awkward loop everyone has lived through. The polite one is not slower on their feet; they are reacting to a stale reading of where the other body is going.
in the doorway both people want the same outcome and the shuffle ends the moment one of them freezes, whereas in a fight the faster side is deliberately maintaining the mismatch, and freezing is precisely what it wants you to do.
Clarifying the model
THE MODEL #The most common misreading is that tempo means haste — decide sooner, brief less, skip the estimate. That is not the claim, and pushed alone it just produces confident errors at speed. What the model actually recommends is shortening the interval between reading the situation and acting on it, which is usually achieved structurally rather than personally: by deciding at the level that already has the observation, by issuing intent rather than detailed instructions, by tolerating a good-enough answer where a perfect one would arrive after the moment closed.
Second: tempo is relative, not absolute. There is no correct cycle time. A cycle faster than the opponent's is enough, and a cycle far faster than the situation itself changes buys nothing — a besieging army does not benefit from re-deciding every thirty seconds.
Third: it can be turned against you. An opponent who knows you optimise for speed can feed you a picture that is cheap to read and wrong, and your quick, coherent response will be quickly and coherently in the wrong place. Speed multiplies whatever your orientation produces, including its errors.
A picture of it
THE PICTURE #How to readread the two outer lifelines as two cycles running at different rates against the same ground truth in the middle. The fast side acts twice (steps 1 and 3) in the time the slow side takes to orient once; by step 5 the slow side's action is aimed at a world that ended at step 3, and step 7 shows the gap widening rather than closing.
What became clearer
WHAT CLEARED #Tempo is not a race and it is not an argument for rashness. It is the observation that decisions are made against a picture, that pictures go stale at a rate set by the opponent, and that acting faster than your enemy's cycle keeps him permanently answering a question that has already changed. The quality of his reasoning is not what fails — its subject is.
